One of the fastest ways leadership debt forms inside an engineering organization is when everything becomes P0 at once. Every request is urgent, priorities shift mid-sprint and stakeholders start bypassing the normal intake process because their particular request is “important.” Managers absorb the pressure so their teams can keep moving, and for a while it actually works. Delivery continues, because someone is quietly compensating for the instability underneath it.
What This Looks Like From Inside a Team
An Engineering Manager in my mentorship program described exactly this situation. Two teams, constant reprioritization and a steady stream of last-minute requests from a director whose own work depended on what that team was delivering. Everything was labeled P0, and the team felt every bit of it. So the manager did what most good managers do in that position. They worked harder, tried to keep everyone happy and jumped in wherever something felt like it might slip.
From the outside, that looked like leadership. Inside the system, it was quietly creating leadership debt, because when everything is urgent, nothing is actually prioritized. The organization doesn’t learn to prioritize better. It just learns that this particular manager will absorb the chaos, which means the underlying instability never gets addressed at all.
Making the System Visible
The shift that actually changed things didn’t come from working harder. It came from making the system visible. We introduced a small set of work categories so the team could show, concretely, where their time was actually going: product work, keep-the-lights-on maintenance, defects and interruptions. Within a few weeks, the pattern was obvious. Most of the disruption wasn’t coming from bad execution at all. It was unplanned work entering the system late, over and over.
That single shift changed the entire conversation. Instead of arguing about priorities in the abstract, the manager could point to how interruption work was affecting planned delivery and how much unplanned work was entering the system late.
Where the Pressure Actually Goes
Once the system became visible, the pressure started redistributing to where it actually belonged instead of settling permanently on one person. That’s usually how leadership debt gets paid down. Not through heroic effort or a manager who’s simply better at absorbing chaos than the last one, but by installing the kind of structure that prevents a manager from needing to compensate in the first place. Making work visible doesn’t eliminate urgency. It just stops the organization from mistaking one person’s endurance for a functioning prioritization system.
