Fractional Engineering Leadership

You know what needs to happen. You don’t have the capacity to drive it.

Embedded, needs-based leadership capacity applied where your organization’s constraint is highest. I work inside the system to shape decisions, align teams, unblock progress and improve execution, whether the path is already clear or still needs to be defined. Not a permanent replacement for a full-time leader.

Not a hire. Not a project. Not outside advice.

A Full-Time Hire

A full-time hire is right when the need is permanent, well-defined and ready for one person to own long term.

Fractional Engineering Leadership

Embedded leadership capacity, applied where the constraint is highest, for as long as the constraint requires it.

Advisory or Consulting

Advisory is right when you need an outside perspective rather than someone working inside the decisions and execution.

Most engineering leaders can see the pressure points, even when the right response is not yet fully clear. Architecture decisions, hiring, roadmap tradeoffs and an operating rhythm that holds under pressure all compete for attention.

Sometimes the constraint is capacity. Sometimes it is clarity. Often it is both. Either way, the work keeps losing to delivery pressure, customer demands, hiring, incidents and the daily load of running the business.

Who This Is For

This usually fits when...

  • You're a founder or executive who knows the opportunity but doesn't have the time or leadership capacity to drive it.
  • You have technical help but need independent confidence in architecture, vendor, staffing or roadmap decisions.
  • You understand the technology but haven't built the leadership system or operating rhythm around it yet.
  • Your team has capable people but recurring quality, speed or ownership problems.
  • Monolith coupling, database ownership or unclear domain boundaries are slowing delivery and increasing risk.
  • You're considering a senior engineering hire but aren't sure yet what role you actually need.

Common titles: Founder, CEO, CTO, VP Engineering, Engineering Director, Head of Engineering, Head of Product or COO.

Typical fit: US-based software companies from early stage through Series C, usually with up to 60 engineers. The strongest fit is a scaling company with enough traction to invest in ongoing leadership capacity, though earlier-stage founders may also be a fit when the technical or organizational decisions carry meaningful risk.

What This Looks Like

Leadership applied directly inside the work.

  • Product and engineering roadmap creation
  • Technical and architecture review
  • Domain boundary and modernization strategy
  • Team structure and hiring guidance
  • Delivery systems and operating rhythm
  • Product and engineering alignment
  • Engineering organization health and operating-model review
  • Technical debt, scalability and architecture tradeoff review

I do not stop at recommendations. I stay involved as decisions become plans, ownership becomes clear and the organization follows through.

The work changes as the constraint changes. Early on, it is often about decision quality and technical direction. As the company scales, it may shift toward ownership, execution systems and stronger managers. Later, it may focus on leadership alignment across a growing organization. The work adapts without forcing your company into a predefined package or title.

What this isn't.

  • Not a discounted full-time executive
  • Not a fixed-scope package
  • Not a predefined title
  • Not staff augmentation
  • Not advisory without involvement
  • Not permanent delivery ownership

The goal is not to make the organization dependent on another leader. It is to create capacity, stronger systems and clearer ownership so the existing team can lead more effectively.

What Former Teammates Say

Evidence from teams Matt has led.

“It was the best process I've worked with in my career as an engineer.”

Senior Engineer at a Digital Health Company

“You did a really good job shielding us from higher-level pressure. There was a lot of peace of mind from that.”

Senior Engineer at a Retail Technology Company

“That's the team I point to as the most effective, most functional team I've ever worked on.”

Value-based, not hourly.

Fractional Engineering Leadership is priced around your context: the leadership capacity required, the constraint being addressed and the value of solving it. There's no published rate card and no per-hour billing. Every engagement gets a fixed price scoped to what you actually need.

Fractional work can also surface gaps at the manager layer: management practices that vary across teams, unclear ownership or feedback that happens too late. When that's the real constraint, Leadership Development is usually the better fit, on its own or alongside this work.
